We start by spending real time inside the business. Not in conference rooms. In the workshop, behind the service desk, on the calls with customers, in the back office where the spreadsheets live.
We map every revenue bearing system, find every leakage, and document where the business depends on a single person's memory instead of a process.
Critically, we map what is working. Most transformations fail by changing too much. We identify what already works and commit to leaving it alone.
At the end of Phase 01, we deliver a Transformation Memo. The business as it is. The business as it could be. The path between them. And the equally important list of what we will not change.
We architect before we touch.
We redesign the operating system on paper before any change hits the business. New process flows, new tooling decisions, new positioning, new growth engine, new team structure.
Where existing software works, we keep it. Where it fails, we specify what gets built or replaced, and why. The default is to fine tune what exists. The exception is to build new.
We commit every decision to paper. The Design Memo is the blueprint. The team and the owner sign off on it before any deployment begins.
We ship. We hire. We train. We run alongside.
Software gets built. The team gets hired and trained. New systems go live one at a time, in the right sequence, with the team learning each system before the next one starts.
We run the business with the owner. Daily, for months, until the new operating model is muscle memory.
Phase 03 ends when the business operates without us. That is the only acceptable exit.
What we look for.
Owner led or owner managed. Decisions can happen quickly when the work demands it.
Large enough to fund transformation, small enough to feel it. Or small enough that we are building from scratch with the right founder.
We do not manage politics. We diagnose and rebuild.
Years of operation, real customers, real reputation. Or an idea grounded in real, observed problem.
